Enhancing Business Efficiency and IT Team Focus
Our customer needed to enhance business operations and team collaboration by moving to a unified Atlassian Cloud platform. With over 800 users, managing a self-managed solution diverted IT teams from core business values. In addition, handling extensive data was also complex and inefficient.
The diversity of 95 projects in Jira and 120 Confluence spaces added to the complexity, requiring consistent oversight. The existing self-managed solutions created silos, hindering effective communication and coordination among teams. Transitioning to the Atlassian Cloud was essential to streamline operations and foster a collaborative environment.
Strategic Approach to a Unified Atlassian Cloud Platform
To address their challenges, we began with an audit of the existing Jira and Confluence instances, examining projects and spaces to identify areas for improvement.
Following this, we assessed the system load and anticipated difficulties, given the extensive use by over 800 users and the significant volume of 80,000 tickets and 60 GB of attachments.
We provided detailed advice on which licenses to purchase, ensuring compliance and cost-effectiveness, particularly considering the use of 3 critical plugins. A user cleanup process was conducted to streamline the user base by removing inactive or redundant accounts.
Next, we developed a “Migration Runbook”. This document monitore the actions to be carried out and the difficulties encountered at each stage of the migration. Our migration strategy was tailored to the specific needs of the company’s Jira and Confluence setups.
We maintained weekly follow-ups with the client to ensure smooth progress and address any issues promptly. Integration support was provided to connect the customer’s Active Directory to the new cloud instance, facilitating a smooth transition.
We conducted multiple migration test iterations to ensure a seamless transition, given the large volume of tickets and attachments. User acceptance testing (UAT) was performed to ensure the new setup met the client’s requirements, involving extensive testing by the 800 users.
Final pre-production testing was carried out to ensure everything was in place, with particular attention to the 3 critical plugins. The production launch was followed by hypercare support, addressing any immediate post-launch issues quickly to ensure minimal disruption.
Lastly, we conducted training sessions for users and administrators to ensure they could effectively use the new system.
